Higher education is the one sector where AI arrived through the students before it arrived through a strategy paper, which means most institutions are managing an adoption that already happened rather than deciding whether to start one. Our founder led the digital function at the University of Leeds, so the constraints here are familiar: real financial pressure, genuinely devolved decision-making, and a duty of care that makes moving fast harder than it looks from outside.
A university is not a company with lecture theatres
Advice built for corporates tends to assume that a decision taken at the top will be implemented at the bottom, and in a university that assumption fails in the first week. Academic autonomy is not an obstacle to be managed around, it is how the institution works, and a plan that ignores it produces a policy nobody follows rather than a change anybody makes.
We are paid by the client, and only by the client. We take no commission, referral fee or resale margin from any vendor, we have no implementation arm that needs feeding, and we are not tied to a single platform. That matters in a sector where procurement is scrutinised and where a recommendation shaped by a reseller relationship is difficult to defend to a finance committee.
We start from where authority actually sits, which usually means the professional services functions can be led centrally while anything touching teaching, assessment or research has to be built with faculties rather than issued to them. Those are two different programmes with different timescales, and treating them as one is the most common reason university AI strategies stall.
Our founder spent 30 years leading technology in regulated organisations including higher education, so the work starts from the reality of the estate, the budget and the committee cycle rather than from what would be possible in an institution that had none of those.
Three conversations that get confused with each other
The first is academic integrity and assessment, which is the one that gets the attention and is the least amenable to a technology answer. Detection has not proved reliable enough to carry the weight institutions wanted it to carry, so the durable work is in assessment design, and that belongs to academics with support rather than to a central programme with a mandate.
The second is student experience, covering admissions, enquiries, timetabling questions and the enormous volume of routine support requests that currently reach a human. This is where the clearest efficiency case sits, and it is also where the duty of care is sharpest, because a student in difficulty must reach a person quickly and reliably rather than be handled by a system optimised for deflection.
The third is professional services, meaning finance, HR, procurement, marketing and the administrative work that keeps the institution running. It attracts the least attention and pays back the most reliably, which is why we usually recommend starting there while the harder academic conversations are still being had.
Underneath all three sits the fact that staff and students are already using these tools, whether or not there is a policy. That is worth confronting rather than assuming, and we have written about it in the risk your leadership team cannot see.
